Ellen Moore Harvard Case Solution & Analysis

Analysis of Stakeholders

There are three major stakeholders, including;

  • Andrew representing WSI
  • Ellen Moore representing System Consulting Group (SCG) and
  • Jack Kim representing Korean Consultant

Interests and the Power/Influence of all three of them are as follows;

Andrew’s interest in the project was to assist JVI with the proposal development as he was asked by his company to do so. He believed that the project was to assist the partner. However, he found out that his work has been expanded to gather additional information for the proposal. So his interest lies in helping JVI in the completion of initial stages of their projects. He had greater power than Ellen and Jack as he was senior from them both. He had vast experience along with more authority in project development and implementation.

The interest of Ellen was also to help the JVI in the completion of initial stages of their projects. As he was sent by Andrew in his place, she needed to complete the project so that Andrew may not lose trust in her regarding her competence. She also needs to complete the project because this will add to her list of successful international projects and will boost her career. She has less authority as compared to both Andrew and Jack. Jack does not had any prior experience in the field, hence it was required that anyone who was placed was at more senior level as compared to Jack but that was not the case. Even on the equal designation as of Jack, Ellen was not able to use her authority because the Koreans were not obeying her commands and were following Jack’s leadership.

The interest of Jack was intense because he was the Korean manager who had to been on the project team since the very last. He wanted to have the project completed because it was his job at JVI. He had the same designation as of Ellen even though he does not possess any prior experience in the field as compared to Ellen who had a list of experiences. Despite of the same designation, he had more authority as compared to Ellen as he was followed to a greater extent by the Korean consultants than Ellen.

RISK MANAGEMENT PROCESS

In the risk management process such steps are established that will help in controlling the exposure regarding the harm that may be caused by the risk. In the risk management process, problem areas must be identified from the project. Sources of those problems must be detected and elimination of alternatives for those sources must be sought. Employees should be trained meticulously. They should be told about what kind of risks they may face and what the desired behavior is when any risk situation occurs. They should be trained with the help of a drill in which real life scenarios are presented to employees and then they are asked to react on them according to the behavior taught. Their behavior at the drill must be measured and then that measured behavior must be compared to the desired or standard behavior.

Addressing issues before the Joint Venture Committee was the accepted dispute resolution process at JVI when an internal conflict could not be resolved. However, in most cases the last thing a manger wants is to defend his position before the Joint Venture Committee.

Risk Response Strategy

In order to eliminate the risk of the project delay and the threat caused by conflicts of consultants, a risk response strategy can be to immediately try to solve the above identified causes of the problem. Such misunderstandings between the role of Ellen and Jack must be immediately sorted out. The company JVI should create more ways to foster communication between the people of the two cultures. Finally, there must be some strategies to instill realization that Korean consultants are less skillful as compared to North American consultants.

ALTERNATIVES TO SOLVE THE PROBLEM

The two alternatives to solve the above problems can be;

Alternative # 1: Keep Ellen

Alternative # 2: Remove Ellen

Advantages and disadvantages of both the alternatives are given below.

Advantages of Keeping Ellen

Keeping Ellen on the job will be good as she is an extremely qualified manager. She has capability, creativity and efficient project management skills. She can easily learn regarding business etiquette in Korea, if guided properly. She is an effective consultant with an excellent track record. She had joined WSI after greatly successful completion of two projects in North America. She had worked successfully in Bahrain and had adjusted in such a difficult culture. There the culture was very much different as compared to that in North America...............................
